# Why is the most enthusiastic listener rarely the buyer?

**Whoever understands an offer fastest is rarely the one who approves it. If they can do it themselves, they do not need outside help. If they cannot, they rarely admit that inside their own company. That person is the easiest one to reach, and that is exactly what makes them the most expensive trap in sales.**

*The mental model: the one who listens and the one who holds the key are rarely the same person. The gap between them decides the sale.*

## Three roles in the same building

In a company of this size the same three roles sit at the table. The AI enthusiast understands immediately and wants more of it. Marketing leadership knows the pain most precisely but rarely holds the budget. The managing owner is the only one who can say yes alone.

The three carry different worries. The enthusiast would have to admit that they cannot do it themselves, and that is hard to say inside your own company. Marketing leadership hears a threat first when a department takes over their work. Both have a place, it just comes later.

### Who holds which place in the building

- The AI enthusiast: understands at once, decides nothing, becomes the internal ally after the first conversation and the fit for the four hour role.
- Marketing leadership: knows the pain precisely, rarely holds the budget, comes up in the second conversation and leads a department afterwards.
- The managing owner: feels the comparison with a new hire in their own account and can say yes alone.
- The assistant to the management: decides nothing and still makes the meeting happen.

I have practised this sales instinct for longer than YMAD has existed. In 2019 I talk in a video about how good communication means anticipating the other side’s objections and answering them before they are even raised. That is exactly what separates the enthusiastic listener from the buyer. The listener listens and agrees. The buyer has objections that need answering first.

## Who the comparison actually hurts

The comparison hurts exactly one person: whoever would otherwise have to create a new role. For the owner that is around 6,000 euros a month, plus the recruiting effort and the risk that the person leaves again after eight months. For marketing leadership in the same building, that same hire is relief. The numbers behind it are in the open in the note on [what an AI department really costs](https://zukunftbilden.eu/en/denken/ki-department-kosten).

Only one person can say yes alone. The guide puts the rest in one sentence.

Who gets approached depends on the size of the building. At 20 to 80 employees it is the owner, usually still involved in marketing and feeling the gap directly. At 80 to 250 it can also be a COO or a marketing lead with real budget authority. A first step is described at the strategy workshop under [the entry points](https://zukunftbilden.eu/en/ki-umsetzung#einstiege).

*The loudest enthusiasm in the room almost never sits where the decision is made.*

## What decides at the start of the call

The first sentence of the call decides who picks up. Whoever talks about "AI agents" ends up with IT or with the person who is personally enthusiastic about AI. Neither can approve anything. Whoever talks about an alternative to hiring ends up with leadership. That is their topic.

The sentence itself works without a technical term. We build companies a complete communications department that takes this work over, and your people approve every publication. No product name, no technology. Approval stands in the first sentence already, because it answers the most common silent worry.

In the conversation the decision maker question comes right at the front. If you do something like this, do you decide that alone, or does someone decide with you? The model behind it comes from [Alex Hormozi](https://x.com/AlexHormozi/status/1537193249453985792), who calls it CLOSER, six steps in a fixed order, and adds that it will not work if you skip steps.

If someone says a second person decides with them, that person belongs in the next conversation. The guest gets backing for a shared conversation, never an errand.

## What the research showed about the channel

We went through 226 companies in Austria and Germany. In 7 percent a direct email address of the decision maker could be found, in 5 percent a LinkedIn profile. That settles the channel. It is the call.

The real leverage around the decision maker is the assistant to the management. They control the calendar. A meeting happens there or nowhere. They also gain from the offer: on commissioning, the bonus sets up the personal AI workplace of the management, phone and assistant workstation expressly included.

## Where the enthusiastic listener belongs

After the first conversation the enthusiast becomes valuable. They are the internal ally, and the obvious fit for the four hour role: the person who works with the department four hours a week inside the company and approves. Before that point they slow the process down.

Marketing leadership comes up in the second conversation, with the argument that makes their role bigger. They lead a department from then on and hand over the writing of individual posts.

The distinction holds everywhere I explain the offer, in a first conversation just as much as [on a stage](https://zukunftbilden.eu/en/keynotes). The second half of it is in the note on [what an open job ad reveals about the real need](https://zukunftbilden.eu/en/denken/die-offene-stelle), out of the same guide.

### From the targeting guide

- Three roles come into question: the AI enthusiast, marketing leadership, the managing owner
- Only the owner can make the decision alone
- For them the comparison holds around 6,000 euros a month, recruiting effort and the risk after eight months
- At 20 to 80 employees the owner is the target person, at 80 to 250 also a COO or a marketing lead with budget authority

- The first sentence of the call steers who picks up

## Margin notes

- **Randnotiz** Every objection follows the same pattern. First repeat the objection neutrally. Then place it: others had the same worry and it worked out for them. Then ask back towards the decision. Internally that is called Triple A.
